The visible request
Buy the software. Install it. Train the users.
On paper, the application looked straightforward. Then the infrastructure questionnaire arrived and appeared to point towards Active Directory, domain controllers and a traditional Windows server environment.
That would have been a large architectural commitment for one application: a second identity platform, new privileged accounts, DNS dependencies, backup and recovery, patching, monitoring and more infrastructure to protect for years.
The investigation
We slowed the decision down before it became permanent.
Blue Hybrid went back to the supplier and tested the assumptions one by one. The supplier's first answer was treated as a claim to verify, not as architecture.
- Was Active Directory genuinely required?
- Could the licensing service operate in Azure?
- Would the application work across the existing VPN design?
- What happened when users worked remotely?
- Who owned the licence server, renewal and cancellation deadline?
- What would the business inherit beyond the software itself?
The decision
The customer never had to become the technical team.
Leadership did not receive a twenty-page infrastructure debate. They received what was genuinely required, what was only a supplier assumption, the long-term operating burden, the commercial commitments and Blue Hybrid's recommendation.
The technical complexity stayed with us. The business decision stayed with them.
The wider work
One application was part of a much larger operating estate.
The same discipline was applied across specialist engineering software, investigating licence capacity, concurrent users, module limits, remote access, hardware requirements, renewal ownership and continuity.
A hardware standard was built around the applications engineers actually used, rather than issuing generic laptops and discovering the constraint later.

The impact
The larger value was structural.
The software estate represented approximately £268,000 in recorded annual cost. A conservative 3% to 8% optimisation range represented approximately £8,000 to £21,000 in potential annual value across allocation, renewals and duplication.
Those figures are potential value, not claimed savings. The structural outcome was avoiding a vendor assumption that could have created a second identity platform and years of unnecessary operational debt.
